If you are running a lead generation agency
A good onboarding process is CRUCIAL for delivering results
So in this thread I'll show you how our 8-day onboarding sequence works

So before diving into the onboarding structure
We need to understand why a good onboarding process is so important
If you don't have an onboarding process
Your clients will have a bad experience getting onboarded into your agency
Bad onboarding experience is confusing, badly structured and unclear
Your service can be amazing
But the client will still get buyer's remorse before you even get a chance to prove yourself
I just bought a service and got onboarded this week
Even though I know that the service is probably super great
I still feel a bit shit for buying it since the onboarding was so confusing
That is why we have always been super focused on our onboarding process
When running a lead gen agency, there is a 14-day delay before you can start getting results for clients since you need to warm up the domains
But we still don't want to leave everything for the last day
Because if something goes wrong
Maybe the lead list is harder to scrape than we thought
Or maybe we can't immediately come up with great angles for the email copy
That is why we move with SPEED
Another important aspect is communication
Most lead gen agency owners close the client and start warming up the domains etc.
And FORGET that the client exists
You might be building a sick campaign
But because you don't communicate with the client
They just feel scammed

So these are the days in our onboarding process:
Day 1:
This is what happens the day the client agrees to work with us
We need to NAIL this day so they don't back out the deal
The main goal of this day is to:
- Have the contract signed
- Book the onboarding call
- Get starting fee paid
- Set timeframe & expectations
- Set up Slack
This way when we start
We already have everything ready and we can focus on delivering sick results
Day 2:
This is what happens the day when we have the onboarding call scheduled with the client
Again the main goal is to get the project running smoothly and prepare emails
Also, we need to give clarity to the client so they understand what is going t happen before we launch
Day 3:
At this point we already have emails warming up
We want to start building the lead list immediately to make sure we have enough leads that match the ICP we have agreed on during the onboarding call
We don't want to leave this for the last day before launch
Day 4:
Now we have setup campaigns, setup emails & built a verified lead list
Now we need to start working on the copy
We of course could write the emails in a day
But since it is a creative process
We have split it into 3 separate days
During the 4th day, we write down all possible assets we have for creating the email copy
This way we can start piecing those assets together into emails the next day
Notice how after every day the last step always is:
"Send update to the client on Slack"
This way we make sure that the client is always up to date on what we are working on at the moment
Companies appreciate this
The main problem with agencies is the lack of communication
Day 5:
Now we already have all the assets written down that we can use in the email copy
Now we need to translate those assets into high-converting cold email copy
Don't rush this
The reason why we split these tasks into separate days is simple
If you sit down and write an email copy from scratch
You can be blinded by your own work
You need to look at the copy multiple times from different angles
So you can spot mistakes & bad wording
I suggest that after you've written the emails
Send them to a friend or a colleague for a review
This way you get multiple perspectives on them and have a better chance to nail the copy on the first try
Day 6:
Now we have copy written out
We need to take that copy and set it up on Instantly so we don't need to do it 2 hours before launching
We want to have everything ready for the last day so we can just overview the campaigns
And make sure everything works
Day 7:
Now we have everything ready
We just need to check that everything is done & make edits if needed
Also sending a Loom overview for the client adds clarity for them
If you have bonus services like Integrating CRM into campaigns for them
7th day is perfect for it
Day before launch:
This is usually the 14th day after onboarding
Since you have your emails warmed up
Timeframe might be different if you've agreed on launching later with the client
On this day update the client on the launch and make sure expectations are still realistic
This is the process we use when onboarding clients
Like everything else, this process is dynamic
You need to acknowledge bottlenecks and things that could be done better
And update the process based on them
It's never ready
